The problem
Eight years of WooCommerce with a variant structure that did not map cleanly onto Shopify options, twelve thousand products, and organic search driving most of the revenue.
The system
The target catalogue was modelled before any import ran. Import pipelines were repeatable so the team could rehearse the cutover repeatedly, and redirects were generated from the crawled URL inventory rather than written by hand.
The implementation
- 01Modelled the target catalogue and documented every mapping decision
- 02Built repeatable product, customer and order import pipelines
- 03Crawled the live site to generate a complete redirect map
- 04Rehearsed the full cutover twice on a staging store
- 05Monitored rankings and error rates daily for two weeks after launch
The result
- Products migrated
- 12,000
- Cutover rehearsals
- Two, before production
- Redirects generated
- From crawled inventory
Key learnings
- 01Model the target catalogue before running a single import
- 02A repeatable pipeline makes rehearsal cheap and cutover boring
- 03Generate redirects from a crawl, never from memory
